Foundations before Automation
Why every AI initiative in asset management fails the same way — and the four foundations that decide whether yours becomes the exception.
Most asset organisations are being pushed toward AI before their data can support it. Boards want automation. Vendors promise it. The result is a wave of pilots that demo well and operationalise badly — because the underlying asset register, hierarchy, condition data and work history were never built to be machine-readable in the first place.
The failure mode is consistent across Defence, NHS estates, councils, and critical infrastructure. AI doesn't fail at the model. It fails at the foundation.
This paper sets out the four foundations — data, governance, integration, and oversight — that have to be in place before any AI in asset management is worth deploying. It draws on 26 years of EAM and IWMS work and the BAI ADDR and SAFE-AI frameworks.
- The four foundations, defined and ranked by impact
- A self-test: how to know whether your asset data is AI-ready
- Where most Maximo, Planon and IBM TRIRIGA deployments have hidden gaps
- The ADDR data governance framework, summarised for senior leaders
- The SAFE-AI security framework for regulated sectors
- A 90-day foundations sprint plan
- What 'good' looks like at the 12-month mark

Alex Brain is the Founder and Managing Director of Brainwave Asset Intelligence. He has spent 26 years delivering Enterprise Asset Management and IWMS programmes across Defence, NHS, Central Government, and Critical Infrastructure — growing teams from 3 to 90 people and building the domain knowledge that underpins every BAI engagement.
This paper draws on direct programme experience, not theory. Every failure mode described, and every foundation recommended, comes from programmes where the consequences of getting it wrong were measured in more than money.
